Why AI products get messy fast, and how to design around context drift

The best AI products today feel like magic—until they don't. A user asks ChatGPT to "make it shorter," and the AI confidently rewrites the wrong paragraph. A coding assistant hallucinates a function that doesn't exist. A customer service bot forgets the conversation from three messages ago.

These aren't bugs. They're symptoms of a new kind of product debt that most teams don't see coming: UX debt caused by invisible state.

Traditional software has well-defined state. A form has fields. A database has records. A UI has buttons that toggle between known positions. AI products, by contrast, operate in a fog of ambiguous context—prompts that reference "it," memory systems that drift, and inference layers that make assumptions users can't see or correct.

This creates a compounding problem: the more conversational and "intelligent" an AI product becomes, the more opaque and unpredictable it feels to users.

For product and engineering leaders building AI-native products, this isn't a minor design challenge. It's an architectural reckoning. The companies that solve it will build AI products that scale. The ones that don't will watch their NPS scores collapse under the weight of invisible state.

As Don Norman wrote in The Design of Everyday Things: "The design of the door should indicate how to work it without any need for signs, certainly without any need for trial and error." AI products have become the ultimate invisible door—users don't know how to open them, and there are no handles to grab.


What is UX debt in AI products?

UX debt has always existed in software. It's what shortcuts in design—inconsistent patterns, unclear labels, hidden functionality—accumulate over time and make products harder to use.

In traditional software, UX debt is mostly visible. Users can see cluttered interfaces, confusing navigation, or inconsistent button behavior. It's painful, but it's diagnosable.

AI products introduce a new layer: invisible UX debt.

This debt lives in:

  • Prompts that users craft without understanding how the model will interpret them
  • Memory systems that retain context in ways users can't inspect or control
  • Implicit state that the AI infers but never surfaces

The problem compounds because AI systems are designed to hide complexity. Users don't see the prompt engineering happening behind the scenes. They don't know what the model "remembers" from earlier in the conversation. They can't inspect the context window or see what got truncated.

This creates a paradox: the more seamless the AI experience, the more invisible the debt.

In Thinking in Systems, Donella Meadows warns: "We can't impose our will on a system. We can listen to what the system tells us, and discover how its properties and our values can work together." AI products fail when they impose invisible assumptions on users instead of making the system's state legible.


The three sources of invisible state

1. Prompt ambiguity: "Make it better"

Natural language is beautifully expressive—and catastrophically ambiguous.

When a user says "make it shorter," what does "it" refer to? The last paragraph? The entire document? The most recent output? The AI has to guess. Sometimes it guesses right. Often it doesn't.

This problem gets worse as conversations get longer. Pronouns stack up. References blur. The AI starts operating on assumptions the user never confirmed.

Example:

A user is working on a product spec in an AI writing assistant.

  • User: "Add a section on pricing."
  • AI: [Adds pricing section]
  • User: "Make it more aggressive."
  • AI: [Interprets "it" as the entire spec, not just pricing]

The user wanted aggressive pricing language. The AI rewrote the whole document in a combative tone.

This isn't a failure of the model. It's a failure of state visibility. The user had no way to see what the AI thought "it" referred to.

Herbert Simon, in The Sciences of the Artificial, observed: "Solving a problem simply means representing it so as to make the solution transparent." AI products do the opposite—they hide the representation entirely.

2. Memory drift: What the AI "remembers"

Most modern AI products now include memory systems—persistent context that carries across sessions. OpenAI's ChatGPT has memory. Notion AI remembers workspace patterns. GitHub Copilot learns from your codebase.

Memory is powerful. It allows AI to personalize, anticipate, and adapt. But it also introduces context drift—the slow, invisible degradation of what the AI thinks it knows about you.

The problem:

  • Users don't know what the AI has remembered
  • Users can't easily correct false memories
  • Memory systems lack versioning or rollback

Example:

A product manager uses an AI assistant to draft user stories. Early in a project, they mention they're building a "mobile-first experience." The AI remembers this.

Six months later, the team pivots to desktop. The PM never explicitly tells the AI. Now every suggestion the AI makes assumes mobile constraints that no longer exist.

The AI's memory became stale. The user has no idea.

This is invisible state decay—and it's one of the hardest problems in AI product design.

As Bret Victor writes in his essay "Learnable Programming": "The environment should make the state visible and tangible." AI memory systems do neither. They're black boxes that users can't open.

"Memory without visibility is just invisible baggage."

3. Inference gaps: What the AI assumes

AI models are trained to fill in gaps. When context is missing, they infer. When instructions are vague, they guess.

This is usually helpful—until it isn't.

Example:

A developer asks a coding assistant:

  • User: "Refactor this function to be more efficient."

The AI assumes:

  • "Efficient" means faster runtime (not lower memory usage)
  • The function is performance-critical (it might not be)
  • Readability can be sacrificed for speed (the user never said this)

The AI rewrites the function using bitwise operations and pointer arithmetic. It's technically faster. It's also unmaintainable.

The user never asked for this. The AI inferred it.

The core issue: users can't see the assumptions the AI is making. There's no "show your work" button. No way to say, "Wait—that's not what I meant."

Donald Knuth, in The Art of Computer Programming, famously said: "Premature optimization is the root of all evil." AI products commit premature optimization constantly—they optimize for what they think the user wants, without checking.

"The best AI products don't hide their reasoning. They show their work."


Why this matters now

AI products are moving from single-turn interactions (one question, one answer) to multi-turn conversations and persistent agents.

This shift changes everything.

In single-turn systems, invisible state is annoying but containable. If the AI misunderstands, the user asks again.

In multi-turn systems, invisible state compounds. Every misunderstanding becomes part of the context. Every bad inference becomes a new assumption. The AI and the user slowly drift apart—and neither realizes it until something breaks.

This is why AI products feel great at first, then frustrating over time.

The early experience is magical. The AI understands you. It anticipates your needs. Then, slowly, it starts making mistakes. It "forgets" things you told it. It makes assumptions you don't agree with. The magic turns into friction.

Most teams blame the model. They think the solution is better training data or more powerful GPUs.

The real problem is product design.

In Designing Data-Intensive Applications, Martin Kleppmann writes: "If you don't understand the data model, you don't understand the system." AI products have data models—they're just invisible to users. That's the problem.


How to design around invisible state

The companies building the best AI products aren't waiting for models to get smarter. They're designing systems that make invisible state visible, correctable, and manageable.

Here's how.

1. Make context explicit

Stop hiding what the AI is operating on.

Tactics:

  • Show the active context window. Let users see what the AI "remembers" from the current conversation.
  • Highlight ambiguous references. When a user says "it," show what the AI thinks "it" refers to—before executing.
  • Surface inferred assumptions. If the AI is making a guess, say so. "I'm assuming you want to optimize for speed—correct?"

Example:

Cursor, the AI-powered code editor, shows users exactly which files are in the AI's context. Users can add or remove files explicitly. There's no guessing.

This simple design choice eliminates an entire class of invisible state problems.

As Edward Tufte argues in The Visual Display of Quantitative Information: "Clutter and confusion are failures of design, not attributes of information." Context isn't clutter. Hiding it is.

2. Version memory like code

Memory systems need the same rigor as version control.

Tactics:

  • Let users inspect memory. Show what the AI has "learned" about them.
  • Make memory editable. If the AI remembers something wrong, let users correct it.
  • Version memory over time. Allow users to roll back to earlier states or fork memory for different contexts (work vs. personal, project A vs. project B).

Example:

Rewind AI (now Limitless) records everything a user does and lets them search it. The system is explicit about what it knows. Users can delete memories. They can see exactly what context the AI is pulling from.

This is the opposite of invisible state. It's radically transparent state.

In Working in Public, Nadia Eghbal describes how version control changed software development: "Git didn't just track changes—it made collaboration legible." Memory systems need the same treatment.

3. Design for disambiguation

Natural language is ambiguous. Product design should compensate.

Tactics:

  • Ask clarifying questions before acting. If a prompt is ambiguous, don't guess—ask.
  • Offer multiple interpretations. Show the user 2-3 ways the AI could interpret their request and let them choose.
  • Use structured inputs for high-stakes actions. For critical operations (delete, refactor, send), require explicit confirmation or structured parameters.

Example:

Notion AI asks clarifying questions when prompts are vague:

  • User: "Summarize this."
  • AI: "Would you like a one-sentence summary or a bulleted list?"

This small interaction eliminates ambiguity before it becomes invisible state.

Jakob Nielsen's first usability heuristic: "Visibility of system status." AI products violate this constantly. Disambiguation is how you fix it.

4. Build undo/redo for AI actions

Traditional software has undo. AI products need it even more.

Tactics:

  • Make every AI action reversible. Users should be able to undo AI-generated content, code, or changes.
  • Show diffs for AI modifications. If the AI rewrites something, show before/after. Let users accept, reject, or edit.
  • Allow branching. Let users explore multiple AI-generated options without committing.

Example:

GitHub Copilot shows inline suggestions that users can accept, reject, or cycle through. The AI never overwrites code without explicit confirmation.

This keeps control in the user's hands—even when the AI is doing the work.

As Jef Raskin wrote in The Humane Interface: "A computer shall not harm your work or, through inaction, allow your work to come to harm." Undo is how you prevent harm.

"AI without undo is automation without trust."

5. Treat context windows as a UX constraint

Context windows are finite. Most users don't know this. When the window fills up, the AI starts "forgetting" earlier parts of the conversation.

This creates invisible state drift.

Tactics:

  • Show context limits. Use a progress bar or indicator to show how much of the context window is used.
  • Summarize and compress context explicitly. When the window is full, ask the user if they want to summarize earlier messages or start fresh.
  • Let users pin important context. Allow users to mark certain messages or facts as "always remember this."

Example:

Anthropic's Claude shows users when they're approaching context limits and offers to summarize earlier parts of the conversation. This makes an invisible technical constraint visible and actionable.

In A Pattern Language, Christopher Alexander writes: "A system is never finished. It is always in the process of becoming." Context windows are the same—they need active management, not passive accumulation.

"Context limits aren't bugs. They're design constraints."


Architectural implications

Designing around invisible state isn't just a UI challenge. It requires rethinking how AI products are built.

Separate inference from execution

Don't let the AI act immediately. Show users what the AI plans to do, then let them confirm or adjust.

This is how autonomous agents should work:

  1. Plan: AI generates a plan based on the user's request
  2. Review: User sees the plan and can edit it
  3. Execute: AI carries out the approved plan

This pattern prevents invisible state from causing irreversible actions.

Fred Brooks, in The Mythical Man-Month, wrote: "Show me your flowcharts and conceal your tables, and I shall continue to be mystified. Show me your tables, and I won't usually need your flowcharts." Show users the plan, not just the result.

Build state inspection tools

Product teams need internal tools to debug invisible state:

  • Context viewers: See exactly what context the AI had when it made a decision
  • Memory browsers: Inspect what the AI has learned about a user
  • Inference logs: Trace what assumptions the AI made and why

These tools aren't just for debugging. They inform product design. They reveal where invisible state is causing problems.

As W. Edwards Deming said: "In God we trust. All others must bring data." You can't fix invisible state without instrumenting it.

Design memory as a product surface

Memory shouldn't be a backend feature. It should be a core product experience.

Users should be able to:

  • Browse their memory
  • Edit or delete memories
  • Organize memory into contexts (work, personal, project-specific)
  • Export or import memory

Treat memory like a first-class data model—because in AI products, it is.

"Memory is not a feature. It's infrastructure."

For both:

The companies that win in AI won't just have better models. They'll have better state management.

Invisible state is the new technical debt. It accumulates silently. It degrades user experience over time. And it's harder to fix than bad code.

The good news? Most teams aren't thinking about this yet. The ones who design around it now will build AI products that scale—while everyone else is debugging why their users are frustrated.

As Alan Kay said: "The best way to predict the future is to invent it." The future of AI products isn't better models. It's better state management.
